The way you communicate dynamics to your singers is mainly through the size of your gestures. To move from piano to forte you increase the size of your gesture. To move from forte to piano you decrease it.
Your singers need to see you anticipating a new dynamic. You achieve this by changing the size of your gesture on the beat before you want it to happen.
This is the same as how you’ve been using preparatory beats to anticipate entries and cut-offs.
